Phase 03

Scale

The first workflow has won. Now the next one follows, easiest first, each designed from zero, built at the edge, and proven beside the old way before it earns the work. The core is never transformed. It is replaced, one workflow at a time, until the edge is the company.

Discuss Scaling

Prerequisite: at least one Sprint completed with measured results

The Method

Don't roll it out.
Let it earn the work.

Most companies try to scale by rolling the same solution out everywhere at once and asking every function to accept it. This fails because every function has its own immune system, and asking the core to accept change is the slow, expensive path. Scale works the other way round: the old way stays live, the new way earns the work as it wins, and each workflow that moves funds the next.

Quarter 1 Retire the first Your first workflow has earned all its work; the old way has nothing left to carry. Retire it, and make the retirement structural, so nothing can quietly rebuild it. Its playbooks, benchmarks, and lessons are the foundation for everything that follows.
Quarter 2–3 The next, easiest first Two or three workflows move at a time, each designed again from zero, cut, built at the edge, and run beside its old way until it wins. Each one is adapted to its own antibodies. The edge grows with the work it earns; the core is never asked to change.
Quarter 4+ The edge is the company Your people run the method themselves; I shift to advisory and the quarterly re-map. What started as one workflow in a protected container is now how the business works. Nobody transformed the old company. It was replaced, one workflow at a time, by the people who ran it.
The Compounding Effect
01 Playbooks transfer Most of each new workflow uses the constitution, gates, and patterns proven in the last one. You only design the part that is new.
02 The people move with the work Each workflow that moves takes its people with it. The measured capacity created by the new way is used for more valuable output first. Shrinking stays a lever you can pull later, but it is never pulled to prove the method.
03 Nothing is switched off early Every old way stays live until the new one has earned all the work: one percent, then ten, then a hundred. Every move is reversible; a failure costs one workflow, not the business.
04 Each one funds the next The numbers from the last workflow (cycle time, error rate, cost, parts not built) are the business case for the next. Each is faster and cheaper than the last, and by the fourth quarter your team runs them.
The Full Journey

Ready for the next workflow?

Scale begins after your first workflow has earned its work. Let's discuss which one moves next, and what the company looks like when the edge is the center.
